Choosing an AI approach for Customer Success

Customer Success leaders are choosing among building agents, using AI features from their existing platform, and adopting a new AI-native product.

We are working with clients making this choice and publishing the research as it develops. We map vendors, define workflows, and speak with the people building and buying these products.

This first piece compares the vendors and their approaches. It was first published in March 2026 and updated in October 2026 with figures from Airframe's product catalog.

    Incumbents and AI-native entrants

Gainsight, Totango, ChurnZero, Vitally, and Planhat built platforms around CSMs who log activities, update health scores, run playbooks, and prepare QBRs.

New entrants aim to let agents carry a workflow through to an outcome. A copilot might draft a QBR deck. An agent may monitor usage, detect churn risk, draft an intervention, execute outreach, and report results, with human escalation for exceptions.

Buyers need to compare AI added to their existing platform with products designed around agents.

As of October 2026, 45 products carry the Customer Success Platforms (CSP) category in Airframe's catalog. Most new entrants are small: of the eight AI-native companies profiled below, only Agency reports more than 50 employees.

    The New AI Entrants

These entrants build their products around AI agents. Figures are from Airframe's product catalog, read October 8, 2026.

    CompanyFoundedEmployeesTotal funding
    Agency (agency.inc)2023186$32.3M
    Hook (hook.co)202040$19.0M
    Berry202311$0.5M
    Cora AI (cora.ai)202510Not reported
    Pollen20253$0.5M
    Meza AI20259Not reported
    Ambral20242$0.5M
    Userlens20227$0.9M

Cora AI was in stealth when this piece first ran; it now has a public website and catalog profile. Other entrants include Monocle, ImpactPilot, Cust, RetainSure, Successifier, and MineMe. Many focus on individual workflows such as health scoring, renewals, or QBR preparation.

    The incumbents

These are the established CSP and customer services vendors. Headcounts and founding years are from Airframe's product catalog, read October 8, 2026.

    Gainsight

Founded in 2009, Gainsight has about 1,200 employees, the most in this group. Airframe's catalog lists Staircase AI and Skilljar as Gainsight products. The work ahead is to bring those products into one AI platform.

    Totango

Totango, founded in 2010, has about 164 employees. Its combined product with Catalyst is now listed as Totango Catalyst.

    ChurnZero

Founded in 2015, ChurnZero sells a customer success platform to B2B SaaS companies. It has about 225 employees.

    Vitally

Vitally, founded in 2017, adds AI-assisted meeting capture to its CS workflows and health monitoring. It has about 135 employees.

    Planhat

Planhat was founded in 2014 and has about 140 employees. Its platform covers renewals, expansion, onboarding, and services work as well as core CS.

    Rocketlane

Rocketlane focuses on professional services automation and customer onboarding. Founded in 2020, it has about 303 employees, second only to Gainsight among the six profiled here.

Other incumbents include Velaris, HubSpot Service Hub, Custify, ClientSuccess, and Salesforce's Agentforce, whose enterprise presence could change the competition.

    What the Practitioners Think

CEOs and founders of companies in the comparison responded directly after we published it in March.

Nick Mehta corrected Gainsight's placement. Totango CEO Keith Frankel offered to fill knowledge gaps. Rocketlane's Srikrishnan Ganesan said "watch our feed."

Practitioners also offered views on where the market could go.

AI won't just replace CS SaaS. It will redefine the control layer. The platform that owns health scoring plus action execution plus expansion triggers becomes the new system of accountability.

Rick Koleta, Founder of GTM Vault

Koleta emphasizes the record connecting customer signals, actions, and measured outcomes.

I think the other way around. AI Agents will be replaced by SaaS. AI Agents feel like a layer that was necessary in 2025. In 2026, it will already be built in directly into the tools.

    Mio Mattsson

Mattsson expects existing products to absorb agent capabilities. Both views could hold: some workflows fit current tools, while cross-platform orchestration and contextual judgment may require purpose-built agents.

    What to Watch

    Four Dynamics Worth Tracking

    1. Integrating acquisitions: Gainsight now sells Staircase AI and Skilljar alongside its core platform. Can acquired products become one coherent AI platform?

    2. Small, new entrants: three of the eight AI-native entrants above were founded in 2025, and six report 11 or fewer employees. Expect more to appear, and some to be acquired or close.

    3. Salesforce Agentforce: if it delivers enterprise CS agent capabilities, independent vendors may concentrate more heavily on the mid-market.

    4. Adopting AI directly: CS leaders ask whether they can bypass traditional process automation. We think some organizations can; Part II examines the workflows.

    Key Takeaways

AI agents could change how platforms coordinate Customer Success actions and outcomes

AI-native entrants aim to carry workflows through to outcomes, and most are still small

Incumbents need to integrate acquisitions and new AI features into coherent platforms
